I work where the brief ends and the real problem begins, usually before anyone has named it as a brand problem at all.
I came to strategy through creative direction, not the other way around.
For over two decades I directed the identity, the image, and the atmosphere of luxury brands, and learned what no framework teaches: a brand registers before it is understood, and what it radiates is not decoration. It is the first evidence of whether the structure underneath is true.
I build that structure. I never stopped building the part people respond to before they can explain why. And I build it to work without me, because the measure of the work is not how present I am in it. It is how completely the brand holds its character once I am gone.
I build brand systems for founder-led luxury brands where the founder is the strategic asset and the brand now needs architecture beyond the person.
A hotel that has outgrown its opening story. A branded residence whose promise must survive its architect. A private club whose culture rests on one voice. A wellness house meant to outlive its founder. A destination brand that reads beautifully on the surface and behaves inconsistently underneath.
These brands do not have a design problem. They have a structural one. Everything routes through one person, and the market keeps selling them more visibility, more content, more aesthetic refinement, none of which addresses the fracture. You cannot decorate your way out of a structural dependency.
My work is to build the system that holds the brand when the founder cannot. Positioning, identity, the key communication assets, and the operating logic behind them, architected as one structure.
My work sits at the intersection of three disciplines the market keeps separate: strategy, identity, and the system beneath them. I do not consult in the abstract and hand execution to someone else. I build the assets that carry the strategy into reality, so the brand holds its own standard whether or not they are in the room.
I am Ludmila Lacerda Barros, based in Miami and working worldwide with a strong axis between the US and Brazil. Brazilian by origin, American by practice, fluent in the wider Latin American world, I was formed across cultures rather than inside one. I read cultural context as an instrument, not a subject: how meaning moves between worlds, what signals belonging in one and distance in another. That is not a line in a bio. It is the lens the work requires, and why the reading I bring reaches ground a single-culture view does not.
I began in a major advertising agency, moved to a boutique design studio, then through event creation and editorial into brand strategy, each discipline adding what the last could not see. That was where the work stopped being about how a brand looks and became about whether it holds. Today I work as a Brand Systems Architect, building the system a founder-led brand needs to stand without them. I write regularly at Field Notes, on structure, perception, and the anatomy of luxury brands that break at the founder.

Diagnose — Every engagement starts by finding where the brand's internal logic breaks. Not the symptoms, inconsistent visuals, slow execution, mixed messaging, but the structural cause underneath them. Nothing is prescribed before it's understood.
